AI voice agent: how to prove ROI to your management in 30 days

Your management wants a number, not a POC. Here's the 4-step attribution method to translate an AI voice agent into measurable revenue your CFO will accept.

The AI voice agent pilot works. Customers are happy. But when you present the numbers to the CFO, they ask: 'how much does it bring in?' Here's the attribution method that turns a hunch into a signable business case.

Step 1 — the 30-day baseline#

Before turning the agent on, measure 30 days without it: total inbound calls, human answer rate, abandon rate, appointments booked, no-show rate, revenue attributed to calls (average ticket × honored bookings). This baseline is non-negotiable. Without it, the CFO will reject every calculation.

Step 2 — the 4 business KPIs (not operational ones)#

  • Overall answer rate (human + agent) — typically jumps from 60-70 % to 95-98 %.
  • Call-to-booking conversion — the agent doesn't tire, judge, or rush. Typical lift: +15 to +30 %.
  • No-show rate — the agent automatically reminds the day before. Typical reduction: -20 to -40 %.
  • Revenue per inbound call — average ticket × (conversion × (1 − no-show)). This is THE number the CFO wants.

Step 3 — clean attribution#

Tag every booking the agent creates with a unique identifier (source = 'ai_agent' field in your CRM or calendar). Compare the cumulative 30-day revenue with the baseline. Exclude calls you would have caught anyway — count ONLY bookings that wouldn't have existed without the agent (after-hours, concurrent, or post-abandon calls).

Step 4 — the 12-month projection#

Multiply the monthly lift by 12. Subtract the agent cost ($499 or $1,490 × 12). Divide the net result by the total cost: that's your ROI. A typical Starter case ($499/month): lift of 8 bookings/month × $180 average ticket = $1,440/month, annual ROI ≈ 350 % after agent cost.

The sign-off test#
